Silent agents are scary. Even when they work.
Imagine grandma using the appointment agent from Module 01 — but this version doesn't say anything. She gives it the goal. There's a pause. A few seconds later, a notification: "done." No explanation. No list of what it did. No chance to catch it if it messed up.
That silent version might be smarter than the narrated one. Could even be more efficient. But grandma won't trust it, and shouldn't. Neither would you. Neither would I. There's a name for this problem in engineering:
The black box.
You can see what goes in. You can see what comes out. But you have no idea what happened in between — so when something goes wrong, you can't tell where it broke, what it was thinking, or whether you should trust the next thing it does.
A black box agent is a scary agent. Not because it's necessarily bad — but because you can't tell whether it's good. That uncertainty is the thing people can't live with. And they shouldn't have to.
Transparency isn't a feature you add to an agent. It's the foundation the agent is built on. If you can't make your agent show its work, you don't have an agent you can trust — you have a guess dressed up in a nice interface. The narration is part of the agent, not decoration on top.
Narrate at these four moments. Nothing else.
Narrating everything is as bad as narrating nothing — it turns the agent into a chatty, annoying presence that drowns out its own signal. Good agents narrate at exactly four kinds of moments. Each one has a purpose. Each one earns its presence.
Before taking an action
When the agent is about to do something real, it says what it's about to do. Before, not after. That way if you want to stop it, you still can.
During a real decision
When the agent is weighing options, it shows the weighing. Not every tiny choice — only the ones where a thoughtful human would pause too.
When it's uncertain
When the agent isn't sure — about a fact, a name, a date, a preference — it says so out loud. A confident wrong answer is the most dangerous thing an agent can produce.
When it stops to ask
From Module 01: irreversible, affects others, or genuinely uncertain. When the agent pauses, it has to explain why — not just ask a question with no context.
Before narrating, ask: "If I stay silent at this moment, would a thoughtful human feel nervous?" If yes, narrate. If no, stay quiet. The agent's job isn't to talk — it's to keep the human calm enough to trust it. Narration is the tool. Trust is the product.
Pick the kind of task your agent might do.
Different tasks need different amounts of narration. A research task needs a lot — people want to trace the reasoning. A simple lookup needs almost none. Pick what your agent is for and we'll match the narration to it.
The best narration is task-aware. Booking something needs to confirm before acting. Editing code needs to show diffs. Making a decision needs to show the weighing. One-size-fits-all narration is almost always wrong.

Read it top to bottom and notice what's happening. Every bullet is one of the four moments. The Reading file and Running tests bullets are action narration — before moments. The Diagnosing → Fix options → Picking B because is a decision narration — during moment. Nothing is chatty. Nothing is wasted. You could read this terminal and rebuild the entire edit from memory. That's the bar.
Here's the magic: if Claude Code had done all that silently and just said "fixed it," the developer would have had to read the file to verify. With the narration, they already know what changed and why — before they even look. That's why narration is not slowness. It's speed.

Notice your own reaction. The silent version probably feels faster — until you realize you have no idea what the agent did. The narrated version feels slower but actually isn't: by the time it's done, you already trust the result. Speed of action ≠ speed of trust. Good agents optimize for the second one.
Silence is bad. So is chatter.
Two rounds. Between-the-extremes judgment — neither silence nor chatter. The narration has to be just right.
